    What does it actually mean to be ready for AI agents?

    It means your data is accessible, your processes are mapped, and your organization understands who owns what the agent produces. Only 7% of enterprises say their data is completely ready for AI, and only 15% consider their data foundation very ready for agentic AI specifically. The rest are in varying stages of "we have data, somewhere."

    When you ask companies to show you the structured data an AI agent would need to make a real decision inside a real workflow, it falls apart fast. Data is locked in PDFs, scattered across SharePoint, or sitting behind systems with no API access. That's not a technology problem. That's an inventory problem.

    The second readiness gap is process definition. An agent needs explicit logic. It can't operate on tribal knowledge or unwritten rules. If the approval criteria for a process live in someone's head, the agent can't replicate it.

    Gartner predicts 60% of AI projects unsupported by AI-ready data will be abandoned through 2026. That's not a prediction about AI, it's a prediction about data preparation.

    Why do so many AI projects fail before they scale?

    Over 80% of AI projects fail — exactly twice the failure rate of non-AI IT projects. And 42% of companies abandoned most of their AI initiatives in 2025, up from 17% the year before. The pattern is consistent: something that worked in a pilot breaks when it hits production volume, real edge cases, or a team that wasn't prepared to work alongside it.

    Craig Taylor, who builds agentic systems for enterprise clients, has seen this firsthand. His diagnosis is pointed:

    "Building for the demo instead of building for production. It's incredibly easy to build something that looks impressive in a controlled environment. You cherry-pick the inputs, you hardcode some context, you get a great output, and everyone in the room says 'wow.' But that demo didn't handle the edge case where the document format changed."

    At least 30% of GenAI projects are predicted to be abandoned after proof of concept due to poor data quality, escalating costs, or unclear business value. And for agentic AI specifically, Gartner predicts over 40% of projects will be canceled by end of 2027. The companies beating those odds aren't more technically sophisticated, they're more operationally disciplined.

    What has to be in place before you deploy AI agents?

    Before touching any platform or evaluating models, you need to do three things.

    Map what actually happens. Not what's in your process documentation, what actually happens. Where does information enter the workflow? Who touches it? What decisions get made, and which rules governing those decisions are written down versus carried in someone's experience? You cannot automate a process that nobody has fully defined.

    Prioritize the right candidates. After mapping, identify which processes are high-volume, rule-based, and high-cost-of-error. Those are your agentic candidates. Some processes are better left to humans. The judgment call is knowing where agents add leverage versus where they add risk.

    Decompose before you build. Take a pharma company's promotional review process as an example. It breaks into discrete steps: content drafting, medical-legal-regulatory review, claims validation against the prescribing information label, and compliance checks. Each step has different characteristics. Some are right for LLMs. Others need structured rule engines. Some need a human in the loop. You can't make those calls without doing the decomposition first.

    What infrastructure does a functioning agentic operation actually need?

    There are four layers that organizations consistently underestimate. Each one has to be in place before agents can do real work at scale.

    Orchestration. You need a platform that sequences tasks, manages handoffs, and handles retries and failures. When an agent does something unexpected at 2 AM, you need to trace exactly what happened and why. This has to be observable and debuggable from day one, not retrofitted later.

    Intelligent model routing. High-stakes judgment calls deserve a more capable model. Fast, structured, verifiable tasks can use something lighter and cheaper. The infrastructure to route tasks to the right model based on their characteristics is something most teams don't design for upfront, and it becomes a real cost and quality issue at scale.

    Execution logging and cost tracking. Every agent run needs to log inputs, outputs, tokens consumed, cost incurred, and time elapsed. Without it, you can't debug, optimize, or prove to stakeholders that the system works. 85% of companies miss their AI cost forecasts by more than 10%. Logging is how you prevent that.

    Data extraction and normalization. Agents are only as good as the data they can access. If source data lives in PDFs, legacy systems, or unstructured repositories, you need a robust extraction pipeline before anything else works. It's often the largest single cost in the first month of a build. Craig's team learned this building a formulary-parsing agent for a pharma client:

    "We needed to feed payer formulary documents to an AI agent, but those documents vary wildly in format, structure, and terminology across insurers. Before we could build any intelligence, we had to solve the extraction and normalization problem first. This work is not the glamorous headline type, but it's the work that makes everything else possible."

    Is building an agentic enterprise mostly a technology problem?

    No. BCG found 70% of AI project challenges are organizational, not technical. The technology works. LLMs are capable. Orchestration platforms exist. APIs are mature. The hard problems are people problems: who owns the agent's output? Who's accountable when it's wrong? How do you retrain a team that has been doing something the same way for ten years?

    In pharma, this gets amplified by regulatory reality. An agent can draft promotional content, but a human still needs to review it against FDA guidelines. The organizational question is how you redesign the review process so the agent's output feeds cleanly into the compliance workflow and how you retrain the MLR team to review AI-generated content. That's not a technology problem.

    Only 34% of organizations are using AI to deeply transform their business | new products, reinvented core processes. The other 66% are applying AI at the surface level, with little or no change to how work actually gets done. The gap between those two groups isn't compute. It's organizational will.

    How long does it realistically take to build a genuinely agentic operation?

    For a mid-size organization with executive sponsorship and genuine commitment, the realistic timeline is 12 to 18 months.

    Months 1–3: Foundation. Process mapping, data audit, infrastructure decisions, and the first agent prototype on a single high-value workflow. You're proving the architecture works and building organizational muscle, not scaling.

    Months 4–9: Expansion. A second and third workflow go agentic. Multi-tenant architecture gets stress-tested. Cost models get validated against real volumes. Internal teams start adapting to supervisory roles. This is the hardest phase because you're scaling technology and changing how people work at the same time.

    Months 10–18: Maturity. Agentic operations become the default for core workflows. You're optimizing and onboarding new workflows using established patterns, not rebuilding from scratch.

    Organizations that treat AI as a technology initiative instead of an operational transformation take three years or more. That's the difference between companies that get there and companies that run an expensive pilot indefinitely.

    How do you know when you've actually built an agentic enterprise?

    There's a simple test: are your agents making decisions, or just executing instructions?

    Automation says: when X happens, do Y. An agent says: when X happens, evaluate the context, determine the appropriate response from a set of possible actions, and execute or escalate if the confidence isn't high enough. The distinction is judgment. If your AI is following a flowchart, that's automation with an LLM layer on top.

    The organizational signal matters too. In a genuinely agentic enterprise, people describe their work differently. They don't say "I reviewed 50 documents today." They say "I supervised the agent's review of 500 documents and intervened on 12 that needed human judgment." The throughput has shifted. So has the role.

    And the economics tell the final story. Only 6% of organizations qualify as AI high performers generating meaningful EBIT impact from AI. What separates them from the rest isn't the models they use. It's that their cost-to-serve per unit of output dropped while quality and speed went up.
